The distinction matters because most of the failures I see come from founders trying to skip the production step. That doesn't work. The generation tools produce concepts, not deliverables. Confuse the two and you end up with hero images that look AI-generated, which is the worst possible signal on Amazon right now.

The 20-minute workflow

Here's the exact workflow I run every time I'm opening a new creative test for a client.

Step 1 — Product and category brief (3 minutes). I write a one-paragraph brief: what the product is, who the buyer is, what the current hero image looks like, what the conversion hypothesis is. Step 3 — Image generation (10 minutes). I take the 10 strongest text concepts and generate them in Midjourney or Imagen. I batch them — 10 generations running in parallel. Each generation produces 4 variants, so I end up with 40 visual options in roughly 10 minutes. I'm looking for composition direction, not final quality.

Step 4 — Curation (2 minutes). I pick the 3 strongest concepts and the specific variant within each that communicates the idea most clearly.

Total elapsed time: ~20 minutes. Cost: $10-30 in AI credits depending on volume.

Compare to the pre-AI workflow: 30-minute designer brief, 3-5 days for concepts, $500-1500 in concept development fees, 2-3 concepts delivered.

The prompt library I actually use

This is the part everyone wants. Here are the five concept categories and the base prompt structure I use for each.

Category 1: Product-forward composition.

Base prompt: "Amazon hero image composition for [product]. Studio white background, product at 60% frame size, single dominant feature callout in top right corner, mobile-optimized for 160px thumbnail legibility. Clean commercial photography style, high contrast, e-commerce retail merchandising aesthetic."

Use when: product has strong visual differentiation or recognizable brand packaging.

Category 2: Benefit visualization.

Base prompt: "Hero image showing [specific outcome/benefit] of using [product]. Product visible but not dominant, outcome/benefit is the visual hero, single-frame composition, no text overlay, retail merchandising style, emotional resonance with [target buyer]."

Use when: the benefit is more compelling than the product itself (supplements, pain relief, sleep, energy, skincare outcomes).

Category 3: Comparison/frame composition.

Base prompt: "Hero image comparing [product] versus [alternative/problem state]. Split-frame composition, product on right side, contrast element on left side, visual differentiation through [color/size/lighting], mobile-legible at thumbnail size."

Use when: the product solves a specific problem that has a recognizable "before" state (ugly packaging alternatives, inferior competitor products, the problem you're replacing).

Category 4: Lifestyle/context.

Base prompt: "Hero image of [product] in [realistic use context]. Product clearly visible at 40-50% frame size, authentic context around product, natural lighting, lifestyle photography style but mobile-optimized for Amazon search result thumbnail. [Buyer persona] demographic cues."

Use when: context dramatically changes perceived value (kitchen tools in kitchens, outdoor gear outdoors, baby products with parents).

Category 5: Metaphor/concept.

Base prompt: "Hero image using visual metaphor to communicate [core benefit of product]. Metaphor is [specific object/scene]. Product integrated into metaphor composition. Mobile-legible, single-frame, retail merchandising aesthetic, high contrast."

Use when: the benefit is abstract and hard to photograph literally (mental health, peace of mind, confidence, focus).

Run each of these across your product brief and you have 20+ concepts in text form within 5 minutes. Generate the strongest 10 visually and you have a concept set.

Where AI hero image generation fails (consistently)

This is the part most people gloss over because it's less exciting than the success stories. Here's where it breaks.

Product accuracy fails almost always. If you feed Midjourney or Imagen a reference image of your actual product and ask it to place that product in a scene, it will get the product wrong. Wrong packaging, wrong label, wrong proportions, wrong color. Not 10% wrong — often unrecognizable. For concept work this doesn't matter because you're exploring composition, not finalizing visuals. For production work, you need real product photography composited into scenes, not AI-generated product.

Text rendering is unreliable. AI-generated text on labels, callouts, or overlay graphics looks AI-generated at least 30-40% of the time. You can see it. Shoppers can see it. Category-specific aesthetics fail. Some Amazon categories have extremely specific visual conventions (supplements need to look clinical, toys need to look playful, tools need to look rugged). AI defaults toward generic "premium product shot" aesthetic that doesn't match category expectations.

The solution to all of these is the same: use AI for concept exploration, use a designer or photographer for execution.

What's changing fast (and what isn't)
